The Affiliate Turnaround

Context
I inherited Chegg’s affiliate channel. It was in decline and it leaned on a small set of large partners.

What was broken
Eighty percent of orders came from large partners. Commissions and payouts were rigid. The platform could not scale with the plan I had in mind.

What I did
  • Surveyed partners to find the real friction instead of guessing at it.
  • Rebuilt the commission and payout systems from the ground up.
  • Migrated the program to Impact Radius.
  • Onboarded 600+ new partners through social campaigns, CRM reactivation, and influencer recruiting.
  • Ran a $400K influencer program across the US, UK, Canada, and Australia.
The numbers
  • 150% order growth.
  • Large-partner concentration fell from 80% to 45%.
  • Up to 10% of all company orders, at the lowest CPA of any marketing channel.
  • $600K budget against more than $4M in revenue.

Context
I owned Chegg’s landing page system. That meant Contentful, Cloudinary, and more than 200 pages.

What was broken
Pages shipped on instinct. Nobody could say what actually moved conversion, so every debate was an opinion.

What I did
  • Designed and ran an A/B testing program on Optimizely.
  • Started every change as a written hypothesis.
  • Tested UX, content, and layout in tight iterations.
  • Produced the designs and the copy myself when the design team was stretched.
The numbers
  • 34% lift in conversion across 200+ pages.
  • Promoted to Senior PM.
  • Took ownership of the martech product stack with engineering.

Intelligence That Moved the Business

Context
I ran market, competitor, and consumer intelligence for the COO and the Chief Business Officer.

What was broken
Leadership was making large bets on thin evidence. The cost of a wrong call was high.

What I did
  • Delivered more than 100 market, competitor, and consumer studies.
  • Ran due diligence on acquisition targets.
  • Recommended a unified product experience and localized pricing with country-specific payment options.

Context
At Spoon Hire AI in Paris I own the roadmap, the monetization design, and growth.

What was broken
A young product needs a revenue model and repeatable acquisition at the same time. Neither can wait for the other.

What I did
  • Designed the monetization: credit plans plus pay-as-you-go.
  • Run growth across paid, SEO, social, and lifecycle CRM.
  • Build the automations myself with Claude Code, Zapier, and n8n.
  • Earlier I ran multi-channel ABM and CRO at NTT Transatel, part of NTT Group, and GTM strategy at FOMO.ai.

Four rules I do not break.

Diagnose before building

I find the broken lever before I touch it. Surveys, data, and hard questions come first. The fix comes second.

Own the number, not the task

I take the metric and everything under it. Order growth, conversion, CPA, revenue. The number is mine to move.

Ship with my own hands

When the team is stretched, I write the copy, design the page, or build the automation myself. Work does not stall on my watch.

04

Prove it with a test

Opinions are hypotheses. I run the experiment and let the number decide. That is how 200+ pages gained 34%.
